10-person company: functional clarity
At ten people, founders often manage most of the team directly. A simple chart can group people around the essential functions: product or service delivery, sales, operations, and customer support. The goal is clarity about who owns each area, not hierarchy for its own sake.
25-person company: introduce team leads
At this stage, founders may no longer have the capacity to manage every person directly. Establish team leads for the functions that need day-to-day coaching and prioritization. Keep the chart simple enough that everyone can still see how their work contributes to the company.
50-person company: strengthen manager capacity
With fifty people, departments are often becoming distinct teams. Review manager spans, clarify cross-functional decision owners, and show open roles on a planning view. A current chart becomes especially valuable for onboarding and internal mobility.
100-person company: make structure discoverable
At one hundred people, people should not have to rely on memory or informal introductions to find the right teammate. Include department, manager, location or time zone where relevant, and role context. Review the chart after reorganizations so it remains a trusted source.
